This is a consultation from a man in his 50s.
I founded my company in the early days of internet advertising, and have grown revenue and profits ever since, even experiencing an IPO.
I take pride in having hustled through the founding days with like-minded comrades full of passion.
Now the organization has grown, and to attract talented young people, we offer industry-leading
salary levels, generous benefits, and a comfortable work environment.
Thanks to that, talented and skillful people have come to gather,
but many of them are registered on job-change sites and scouting services from the moment they join.
Once they build achievements and skills at the company, after about 2 or 3 years they say thank you for everything.
I'm moving on to the next step, and they leave cheerfully for an even better-paying company via headhunters.
Every day I am confronted with the fact that for them, our company is just a waypoint to raise their market value, merely a stepping stone.
It's just a business-like, transactional relationship, it's the modern fluid sense of career,
I try not to get attached to each individual,
かつて仲間と熱く会社を育ててきた私からすると、but for me, who once passionately built the company with my comrades,
I am struck by an intense emptiness and sense of void, as if I had created some kind of disposable platform.
While feeling the limits of attracting employees with conditions, I don't know how to regain an organization with warmth and heart.
Do people work only for conditions and career?
Please share your thoughts, Reverend.
There is a Buddhist term called doji.
It means accomplishing things together toward the same purpose.
That is what it means.
To use company management as an analogy,
standing in the same place and working together toward the same purpose — that is a fair interpretation.
Your company back when you founded it, Jin-san, probably had doji.
No money, no people, no systems, and no one knew what the right answer was.
But I believe you had comrades who shared the desire to grow this company, to spread this business to the world, to create such a future,
I think you had companions who shared those feelings.
So you had far less money than now and it was harder,
でも。but.
I think it was passionate.
The emptiness you feel now, I don't think it's simply a story about young people today lacking loyalty to the company.
In the process of the company growing, from a place to live together
I think we should see it as the nature of the company having gradually changed into a place to exchange conditions.
思います。I think.
And isn't there, in that, a loneliness as a founder and as a manager?
A relationship where the company uses people, and people use the company.
Actually, this is not limited to your company, Jin-san.
It is a problem prone to occur as Japanese startups adopt Western-style management and labor markets, striving to catch up with and overtake the West.
While moving in that way.
The company headhunts talented people for the company's growth,
offering higher salaries than other companies, enhancing benefits, and creating a comfortable environment.
In other words, the company side also thinks, we want to use your abilities for our company's growth.
If so, it is in a sense only natural for employees to think they want to use this company as a stepping stone for their own growth.
For them to think that way.
The company uses people and people use the company.
There is no betrayal or malice in that.
It is an extremely rational relationship.
So as you say, Jin-san, they are headhunted and leave the company cheerfully.
With no particular ill intent, and with no particular attachment.
But rationality alone is somehow... what is it.
It should be relationships between humans that make up a company, yet there is no warmth in it.
I think that is the emptiness and loneliness problem that you, Jin-san, are feeling.

規模の会社になり上がったというscale that have risen up,
I want to share two problems common to such companies.
One is what I call the river stone theory.
What it means is that an overly well-prepared environment weakens a company.
An overly arranged environment sometimes makes a company boring.
Looking at the upstream of a river, there are rugged rocks and many stones.
But coming downstream, in the fierce current rocks collide with each other, and
the further downstream, the more the stones lose their edges and become round.
Humans are the same.
In the founding period, no money, no people, no systems, failure, being scolded, having to think for yourself,
unable to overcome without helping each other with colleagues.
And this ruggedness is what develops people.
This ruggedness brings challenge.
However, once a company gets on the track to success, thinking it unnecessary, it
keeps removing that ruggedness more and more.
High salary, generous benefits, comfortable office, complete manuals, excellent bosses, sophisticated training systems,
Of course, those are not bad things.
But a comfortable company to work for and a company where people grow,
an interesting company, a company with challenge, are not necessarily the same.
The more the environment is perfected, the more deliberately
Actually, unless you design things to leave some rugged rocks somewhere,
what Jin-san is lamenting will end up happening.
Many of the places now called large corporations have the same kind of problem.
When I'm invited to give training, what's the biggest issue at the company?
It's usually people development and innovation.
People don't stay, innovation doesn't happen.
A seemingly contradictory phenomenon occurs in companies.
The more a company grows and gets bigger, the more it wants to reduce big swings year after year.
You can't have one year with amazing sales and the next year sales plummeting, in terms of financial statement evaluations.
だからSo,
優秀な会社、安定した会社、評価の高い会社というのは、やっぱりそこにどうしても金額差の評価なんかでも大きな揺れがないということがa good company is seen as one that doesn't have big swings, even in terms of monetary evaluations,
that becomes a condition for being regarded as a good company.
But then,
if you want to make the company something with interesting challenges somewhere, you have to leave rocks behind.
And there's one more tough question.
Why do employees who've grown so well end up quitting?
My answer to that is
one thing.
To begin with, Jin-san, aren't you hiring people who will leave?
When hiring, what university they graduated from, what company they were at, what they can do, how much they can sell, what skills they have.
The company side also says, we'll pay this much salary.
We have these benefits.
You can build this kind of career.
You can raise your market value.
Somewhere along the line, you must be making that kind of appeal.
よ。Yes.
Naturally, if you hire that way,
この会社で何を成し遂げたいかよりもこの会社から何を得られるかrather than what they want to accomplish at this company, people who focus on what they can get from this company
will tend to gather.
Having wooed them with conditions at the entrance, then after they join,
wishing for them to become comrades, to love the company — that's quite difficult.
If you truly, Jin-san,
there, after all.
Comrades — I call them fellow aspirants, in Buddhism they're called good friends — such
善友を集めたいと願うならば、if you wish to gather such good friends,
you need to change hiring itself.
What a person can do — of course that matters too.
But even more than that, what does the person aspire to?
Of course.
What do you work for, who do you want to make happy through your work, what kind of person do you want to become —
会社も何かこうthe company also somehow
asks about such things.
将来のなりたいもの、なりたい姿みたいなものを聞くと思うんですけど、things like what they want to become in the future, their ideal self,
会社側もですね、うちに来れば市場価値が上がりますみたいなbut if the company side also puts too much emphasis on things like, if you come here your market value will go up,
どこかでそのようなことが表に出すぎていると、if that kind of message comes through too strongly,
やっぱり市場価値を高めるためだけにジンさんの会社を踏み台にするという性質のthen people whose aim is to use Jin-san's company merely as a stepping stone to raise their market value
will tend to gather.
Actually, I really, looking at these
日本のJapanese
スタートアップや中小企業を見ていて、startups and small and medium-sized enterprises,
That seeks to bring about as high a corporate value as possible as quickly as possible, that kind of.
Like an entrance exam competition,
Short-term companies,
If you look at America's S&P, the companies in that top 500 keep turning over, don't they.
But on the other hand, if you look at Japanese companies, in Japan there are companies that have lasted 200 years, companies that have lasted 300 years.
The more a company nurtures its business, the company, and its people with a vision,
The more we want it to remain for a long time as a company that provides truly valuable value to society, and we want people to stay for a long time,
Companions who truly cherish the company —
I hope such people will increase, that's what we wish for.
But we inevitably want excellent people to come.
Of course that wish is important, but excellence does not necessarily equal sincerity,
Nor is it necessarily someone who can share some kind of aspiration or wish.
Rather, it's often the opposite.
So the message a company sends when hiring, the hiring criteria — there, look at their wish before their ability,
Look not just at skills but at their way of being,
Not gathering excellent talent but seeking companions who can walk together,
When that hiring entrance changes, the people who gather at the company
Begin to change,
That is one prescription.
Even so, then will people not quit?
They will quit.
But there is something we must not get wrong.
No matter how wonderful a company you build, people will still leave.
You cannot fix a connection with people permanently within a company.
So there is no need to aim for a company where employees never quit.
But still, a company where, while they are here, they can seriously face the same direction together, that kind of company,
That kind of people
Come in.
I would like you to do that kind of hiring.
People who are already thinking about changing jobs even before joining Jin-san's company.
You have now built a hiring system that ends up gathering such people.
And yet when they leave, you feel lonely, somewhat empty — I think, Jin-san, you have probably
Gotten older.
In a good way.
And I think you have deepened as a person so that you can understand the depth of life and the weight and history of a company,
I think you have come to deepen as a human being.
That is precisely why the desire to seek depth in your employees has emerged.
And I don't think that is a bad thing at all.
From here, Jin-san's company can become a company that truly remains for a long time, a company that nurtures people of value to Japanese society, a company loved by people.
A company where people stay who say, even if offered a higher salary, I want to do it here,
Into such a company,
Jin-san's company will now head toward a new future again, toward the next stage, becoming an established long-standing company —
そういうThat kind of
I think you have now come to the stage to begin preparing for that.
The company built by Jack Welch, who was called the god of management, no longer continues as that company, does it.
Well, GE does remain having been split into multiple companies.
More and more, people who were getting 100 million seek 200 million in compensation, seek 500 million, seek 1 billion, seek 10 billion,
And companies must respond to that in turn.
Are companies that continue such competition truly happy?
Wanting people to realize that, I actually started what I call the Management Mandala.
And this Management Mandala is gradually gaining recognition within Japan, but
overseas companies are quick to catch on again.
even though I'm not a particularly famous monk, nor am I seen as a management professional.
overseas companies find me and say, Reverend Daigu, please teach us about the Management Mandala.
They prepare a hotel, prepare airfare,
I receive invitations.
Yes, do we have to keep growing the company bigger and bigger, doubling and doubling?
Who are you competing with?
What is a company for in the first place?
I wanted to raise just that one question,
I also study Buddhism, which is said to be the longest-lasting peaceful organization in the world, its sangha, and
Japan's traditional companies, said to include the most long-lasting companies in the world,
and I am sharing what I compiled from their common elements as the Management Mandala.
I don't know what to do about companies that create the world's largest market capitalization in a short period of time.
But its employees
会社のことを思い、care about the company,
そして社会のことを思い、次の時代のことを思い、and care about society, and care about the next era,
みんなでそういう工夫を繰り返しながら、while everyone keeps making such innovations together,
その会社のof that company
縦が理念に対して経営という横糸、the vertical is the philosophy, against it the horizontal thread of management,
combining the vertical thread of philosophy with the horizontal thread of management.
美しくて長い丈夫なのをweaving a beautiful, long, and strong cloth,
that endeavor is management.
I'm now starting to focus on conveying the essence of that management, but
まさにジンさんの会社っていうのは早く成長するexactly, Jin-san's company is about growing quickly
というところから長く次の時代に残るというそういう会社に今to becoming a company that lasts long into the next era, and now
perhaps Jin-san himself, the top, is feeling that he wants to make that transition.
Now, in any case, not letting employees quit.
I think it's starting to become clear that raising salaries for that purpose is not the right answer.
Even if you keep piling up money, keep improving the environment, and keep fulfilling what they want,
that doesn't mean people won't quit.
There are plenty of people who offer even higher compensation.
But they too
そのヘッドハンティングされていった先でさらにまたヘッドハンティングされて、そしてare headhunted to a new place and then headhunted again from there, and
seeking only salary increases.
And more and more
年俸アップしていかないとif their annual salary doesn't keep going up,
they become worthless people.
They end up becoming that.
What is value in the first place?
Is it the amount of money earned?
The value of a company, the value of a human being.
Unless we seriously
腰を据えて腹を据えて見ていかないと、企業というのはsettle down and look deeply at what is important, companies will
grow rapidly under the capitalist game and then burst all at once.
That is what is happening in Silicon Valley, isn't it.
Jin-san's company is not failing in management at all, rather you have succeeded.
That is precisely why you are now facing the next challenge.
In the founding period there was nothing, but people were connected.
In the growth period, you gathered people by putting systems and待遇 in place.
And now.
I see it as having entered a stage of maturity, and if so, once again,
私たちは何のために一緒にいるのか、何のために働いてるのかっていうwe are now at a time to question once again the very foundation of why we are together and what we are working for.
I think we have come to a time to re-examine that very foundation.
Salary is important, benefits are important, ease of working is important.
But if you keep chasing only those, there will always inevitably appear an even better company.
If connected by conditions, if even better conditions appear, people will move.
That is only natural.
That is why we must create something even deeper beyond conditions.
As I say repeatedly, why does the company exist, what kind of people do we want to work with, what kind of environment nurtures people, what to improve.
何を変えてはいけないのか、お客様とか社会とどんな関係を築いていきたいのか、what we must not change, what kind of relationship we want to build with our customers and society,
we need to re-examine the very way the company exists.
Now, with the business owners
in the study group called Keiei Mandala that I am walking together with, issues like these — sales and profit, these are important.
But not only that, let's re-examine the essence of management once again.
そこにThere,
求めていたものを見つけた人が今上場企業の社長、中小企業のベンチャーの社長、そしてpeople who found what they were seeking — now presidents of listed companies, presidents of small and medium-sized ventures, and
長いことをfor a long time
tops of traditional companies inherited from previous and earlier generations are gathering.
If now, Jin-san, your company has grown bigger, but you feel a sense of discomfort, wondering if this is really the company you wanted to create,
why not knock on the door of Keiei Mandala once.
I would really like you to hold such questions.
Do I want talented people — and in the first place, what is that talent.
Do I want companions to live together and accomplish things together, or do I want people who will raise the company's sales.
If the state of the company changes, if Jin-san's way of being changes, the company's way of being will change.
When the company's way of being changes, the people who gather will change.
What kind of brand to build — I think the time for rebranding has come once again.
When people change, the company will surely become warm again.
ということThat is to say,
So, Jin-san, please, precisely because yours is already a successful company, already on track, from now on Jin-san...
The next era — Jin-san is also in his 50s, I think I'm the same generation.
I think we're about the same age, but I too, toward the next era, thinking about how to preserve the temple, how to preserve Buddhism,
well, thinking about such things, I created this Keiei Mandala.
